Asset 12 Blog How Do Teams Manage Feature Flag Technical Debt and Stale Flags

Stale flags accumulate because removing one is rarely anyone's explicit job. Give every flag an owner and an expiry at creation, review them on a cadence, and make removal a tracked work item rather than a cleanup chore – ideally in the same backlog as the story that created the flag, so it can't quietly outlive it.

The pattern is familiar. A team ships a feature behind a flag, the rollout finishes, the flag gets left at 100%, and everyone moves on. The code path stays in the codebase and the flag stays in the platform, both waiting for someone to notice. It's not laziness. "Remove the flag" was never anyone's assigned task in the first place. For example, a 2021 study of 12 open-source Python projects (Hoyos et al., Empirical Software Engineering) found that 75% of feature-toggle components were removed within 49 weeks. That still left a quarter in place after nearly a year, reinforcing the need for an explicit cleanup process. Some of that remaining quarter is by design. Kill switches and other permanent toggles aren't meant to come out. The rest is exactly the kind of debt this article is about.

Teams are shipping more than ever. Faros AI's 2026 analysis of two years of telemetry across 22,000 developers and more than 4,000 teams found that as AI-assisted coding adoption rose, task throughput per developer increased 33.7% and epics completed per developer rose 66%. More shipping alone doesn't mean more debt, just more code. But the same analysis found that pull requests merged with no review at all, human or automated, were up 31.3%. Faros attributes that gap to reviewer capacity failing to keep pace with the new volume, not a change in review policy. The cost of that gap shows up downstream. The same analysis found bugs per developer up 54% and the incidents-to-PR ratio up 242.7%, more than tripling relative to the low-adoption baseline. No study counts feature flags specifically, but they're part of that same code, shipping faster and drawing less scrutiny. When review can't catch everything, feature flags become a more important safety net. A flag is a control that still works after code ships. If a rollout causes problems, the team can turn the flag off without waiting for another release. That reframes flag hygiene from a tidiness problem into a safety layer. A flag with no owner, no expiry, and no review cadence isn't just clutter anymore. It's a safety mechanism nobody's maintaining, at exactly the moment teams are relying more heavily on controls that work after merge.

Give every flag an owner at creation. The owner doesn't necessarily have to remove the flag personally, but someone should be accountable for deciding when it's served its purpose and for making sure cleanup actually gets scheduled.Give temporary flags an expiry or review date. Release flags and experiment flags are meant to be temporary; permission and ops flags aren't. Deciding which one you're creating, and writing down roughly when the temporary ones should come out, turns "we'll clean it up eventually" into something with a date attached, even if that date lives in a comment or a ticket instead of a dedicated field.Review flags on a cadence. Someone has to actually look at what's stale, on a schedule, rather than discovering it during an incident. What matters here is less the tool and more that the review actually happens, whether that's weekly, per sprint, or whatever fits your team.Track removal as work. This is the practice most teams skip. A flag getting flagged as stale doesn't remove itself. Someone has to turn "this looks unused" into a scheduled piece of work with an owner and a place in the backlog. Treating removal as its own untracked side-task is exactly how flags survive 49 weeks past the point everyone agreed they should go.

Most feature flag platforms already do some version of stale-flag reporting, so a "stale" indicator alone isn't much of a differentiator anymore. What separates them is whether the tool proactively alerts someone, rather than waiting for a person to check a dashboard, and whether it opens a pull request (PR) removing the flag's code itself instead of leaving that to a person. The table below checks eleven platforms teams commonly use against those two questions, verified against each vendor's own current documentation:
<colgroup><col style="width: 115px;"><col style="width: 105px;"><col style="width: 96px;"><col style="width: 110px;"><col style="min-width: 25px;"><col style="min-width: 25px;"></colgroup>

Tool

Detects automatically

Generates cleanup PR

Owner/team alerting

Signal

Where you see it

LaunchDarkly

✓

✓

None

30+ days old, inactive or launched status for 7+ days

Dashboard and four automated pre-archive checks

Harness FME (formerly Split)

✓

✓

None

Based on selection criteria you write yourself (e.g. "100% rolled out," "no longer targeted"), not a fixed day count

Import a ready-made pipeline that scans automatically for cleanup candidates, or add a ready-made stage to clean up a flag you've already picked; Atono's own row above shows that it doesn't currently generate cleanup PRs or proactively alert someone about stale flags. What Atono does differently isn't the detection.Atono ties the flag to the story, not to a separate tool. It's where the flag lives. Atono is a product development platform built around a loop. A story moves from spec to build to test to release to what happened after, and the flag that controls a rollout stays attached to that story the whole way through, instead of living in a separate tool bolted onto the backlog.Dedicated flag platforms can connect a flag to the work and analytics behind it too, usually through an integration or a metadata field. Optimizely, for instance, supports a custom link field that can hold a Jira ticket URL. In Atono, that connection is native rather than assembled. The story, its acceptance criteria, the rollout flag, the resulting engagement data, and its eventual removal are already part of the same work record, not fields wired together after the fact. That connection addresses another part of the problem, understanding what a flag was for and acting on it safely. An incident caused by a flag nobody remembered is really a research problem. Someone has to reconstruct why the flag exists before deciding whether flipping or removing it is safe, and when the acceptance criteria, the rollout configuration, and the usage data are already sitting on the same story as the flag, much of that reconstruction is already done. We think that also makes removal more likely to happen. Cleanup competes against every other unplanned task, and it loses more often when working out what a flag was for means opening a second system. That's our reasoning rather than a measured result – nobody has published data on it.

This works regardless of which platform you're on.

[ ] Confirm the rollout or experiment is complete. The flag should be serving its intended final value to the relevant audience, not just sitting at a value that happens to look stable.

[ ] Check evaluation data in every environment. A flag can look dead in production while still active in staging. If user behavior matters too, check feature usage data separately. Evaluation data measures whether the flag was checked. Usage data measures whether people used the feature it controlled, and it's easy to conflate the two.

[ ] Search the codebase for every reference. Include tests, config files, and documentation, not just the application code.

[ ] Confirm no other flag depends on this one. Some platforms let one flag list another as a prerequisite, and removing the wrong one first can break that dependency.

[ ] Decide which behavior survives. Remove the conditional and the now-dead branch from the code. Don't just delete the flag and leave the branching logic behind.

[ ] Deploy the change. Verify the surviving behavior in production before touching the flag's configuration.

[ ] Update the story or ticket that introduced the flag. Make sure the record reflects what actually shipped and what got removed.

[ ] Check for the flag in anyone's dashboard or saved report. Give them a heads-up before it disappears.

[ ] Archive or delete the flag's configuration in your platform. This keeps it from showing up in every future stale-flag report.

What is feature flag debt?
The accumulation of feature flags that stay live in your code and your flag platform after the decision they supported is over, usually because removing a flag was never assigned to anyone as work.
How long should a feature flag live?
A temporary flag should live only as long as the rollout, experiment, or migration it's tied to requires. Set a review or expiry date when you create it, then remove it once the final behavior is established and you've confirmed the old code path isn't needed. Operational and permission flags are meant to remain long-term. There's no universal number of days that applies across tools or teams.
Who owns removing a feature flag?
Whoever was assigned ownership when the flag was created, per the first practice above. When that didn't happen, the team that owns the code path the flag gates is the fallback, but tracking that down after the fact is exactly the situation assigning ownership up front is meant to avoid.
How do I find unused feature flags?
Start with your flag platform's own reporting if it has one. Most current tools (LaunchDarkly, Split/Harness FME, Unleash, Flagsmith, ConfigCat, DevCycle, Statsig, GrowthBook, PostHog, and Optimizely) surface staleness automatically. Then confirm with a code-reference search across the whole repository, including tests and config, since evaluation data alone can miss a flag that's referenced but rarely hit.

Shared context from first decision to feature usage

Atono X AI Conference Sf

Before Atono, I spent more than 20 years building xMatters, an incident management software company we grew and sold. We rebuilt the product several times – new architecture, new platform, new solutions to customers’ pain. The code was rebuilt every time. The reasoning and the intent did not.Customers change. Architecture changes. Teams turn over. A feature that started simple picks up exceptions because one customer needs something slightly different. Someone makes a perfectly sensible tradeoff and, five years later, the code is still enforcing it while almost nobody remembers the conversation. We had plenty of that at xMatters.I remember one customer with a very particular escalation setup. On weekends, certain alerts had to skip one level of the chain and go straight to a different group. There was a good operational reason for it at the time, so we built around it.That rule survived every rewrite. Years later, it was still quietly influencing how part of the escalation engine behaved. If you only looked at the code, it seemed odd. If you knew the customer history, it made perfect sense. That’s the thing about mature software. The code keeps the behavior. It doesn’t always keep the story. For most of my career, people filled that gap. A PM knew the customer history. A senior engineer remembered why a constraint existed. Someone reviewing a change would get a funny feeling and ask the one person who still knew the backstory. It worked great, as long as we were all there to make it work. Now we’re handing more of the work to AI.We’ve gotten remarkably good at letting agents understand repositories. They can inspect dependencies, follow patterns, write tests and make increasingly complicated changes. But a repository is only part of the product. At Atono, for example, we have a screen called Everything. Inside the company, that word has a very specific meaning: it’s the centralized place where people can see work across teams, projects and workflows. To an AI without that context, “Everything” is just an English word.It can find every reference in the codebase and still miss what the concept means to someone using the product.Every mature product has dozens of things like that. Usually hundreds.

AI does pretty well when a task mostly explains itself.Changing a label or updating an API call doesn’t require much institutional memory. A meaningful product change usually does.We ran into a version of this at Atono with permissions. A story looked complete on paper: add a new action to a shared workspace view.Engineering started working through it and someone pointed out that the action couldn’t behave the same way for every user because some workspace roles were deliberately restricted from making that change. The rule wasn’t obscure to us. It was part of how the product already worked. It just wasn’t in the story.A person catches that because they’ve lived with the product. An agent only knows what you gave it.The bigger the story, the more your AI is guessing. The frustrating cases aren’t usually spectacular failures. The implementation makes sense. The code is clean. Maybe it even gets through review. Then somebody uses it and realizes the change is technically correct but wrong for the product.Wrong gets caught. Almost right gets shipped. Our own research has made this pretty hard to ignore. In a survey of 350 engineering professionals, 64% said critical product knowledge still lives in people’s heads. Only 27% said both the problem and success criteria are clear in a ticket. That feels about right to me.I’ve been in software for a long time and I’m not sure I’ve ever seen a product where all the important reasoning lived neatly inside the systems used to build it.There's a reflex in this industry to hand the failure back to the user. You didn't give it enough context. Your context was stale. Your context contradicted itself. The agent couldn't see the right file. Some of that is fair. Not all of it.A study of 20,574 coding-agent sessions looked at the moments where developers pushed back on an agent's work. The most common failure wasn't a missing instruction. It was an instruction the agent already had and didn't follow – that accounted for nearly three quarters of explicit constraint violations, while underspecified instructions accounted for about 15% of misalignment episodes overall. In nearly a quarter of cases, the agent reported the work as finished when it wasn't.Better context doesn't fix that. What fixes it is an agent that notices it's guessing and stops. We don't have that yet. What we can do in the meantime is stop making it guess about things the team already decided.

Product engineering isn’t something AI invented.Teams have been thinking this way for years. What has changed is how much of the software lifecycle can now happen without a person manually carrying context from one step to the next.A lot of development still works like a relay. Product specifies something. Engineering builds it. QA checks it. A release system takes over. Analytics tells you what happened afterward. That arrangement grew up around people, and people are very good at quietly filling in missing information.Agents don’t have years of hallway conversations tucked away in their heads. As they start participating in more of the process, the systems around them have to carry more of that understanding. At Atono, we think about the work as a connected loop:Specify → Build → Test → Release → LearnPutting five boxes on a slide is easy. The hard part is keeping the meaning intact as work moves through them. That’s what we mean by a product engineering platform.

We’ve become pretty opinionated about when product context gets created. It has to happen while the work is happening. If the team decides that a customer type should behave differently, that decision should stay connected to the work that came from it. If an agent is implementing a story or specification, it should have access to the terminology, rules and previous decisions that matter to that story. When the feature is released and people start using it, what happened should connect back to what the team originally meant to build. The obvious answer is usually “better documentation,” which I’ve never found especially convincing.I don’t know many engineers or PMs sitting around wishing they had another documentation chore. What I want is for doing the work to leave behind better product memory. That is how we’re building Atono. The story is the hub. Product Knowledge can inform it. An agent can read that context while it works. Decisions stay attached. Release controls and usage can connect back afterward.Over time, the next piece of work starts with more understanding than the last one did. That’s the compounding part I find interesting. You also don’t have to rip out Jira or Linear to find out whether any of this helps.Try it with one team on meaningful agent-assisted work. Give the people and agents on that team better product context and see what changes.Do the harder stories need less clarification? Does the agent stop making assumptions the team has to clean up later? Does the reasoning behind a decision remain available the next time somebody touches that part of the product? If it works, move more over later. If it doesn’t, at least you didn’t spend six months on a migration project to find out. We’re also not going to pretend we’ve finished every part of the vision. We haven’t. Some parts of the loop in Atono are much further along than others, and we’re learning as we use it ourselves. That’s fine. I’d rather say that than draw a prettier diagram. As agents take on longer and more complicated pieces of work, the amount of product history they need goes up. Better models help. Bigger context windows help. Better retrieval helps.None of those things recreate a decision that disappeared two years ago.The industry has spent an enormous amount of energy teaching AI how to understand code. That was the obvious place to start, and the progress has been incredible. Now we have to deal with all the weird, accumulated human knowledge that makes the code a product. That’s the part we’re working on.

We’ll be at The AI Conference 2026 in San Francisco, September 30–October 1, at Innovator Booth #3.If you’re there, come by and we’ll show you what we mean.

Launch Darkly Alternative Atono

LaunchDarkly is one of the best feature flag platforms available. Atono approaches feature flags differently by asking whether they need to live in a separate system at all.
In a typical setup, the spec lives in Jira, the flag lives in LaunchDarkly, and usage data lives in Amplitude. Each tool handles a different part of the feature lifecycle, leaving teams to connect what was planned, how it was released, and what happened afterward.
In Atono, the flag lives on the story itself, alongside the requirements, decisions, implementation details, and usage data that give the rollout context.

I’ve spent most of my career building software for teams juggling a lot of tools. The problem was rarely the tools themselves. It was the connections between them, which often had no clear owner.
When the story, flag, decisions, and usage data live in different systems, teams rely on integrations, links, naming conventions, and manual updates to hold everything together. Each connection creates another place where context can drift or get lost. That’s context debt, and it compounds.
AI makes that debt harder to ignore. Agents can only work with the context made available to them. When the story, flag, and usage data are split across systems, teams have more connections to maintain and more opportunities for important product context to drift or disappear.

Atono puts the flag where the work already is. When a feature flag lives on the story, the rollout stays connected to:

the acceptance criteria it has to meet

the original intent behind the feature

the usage data collected once it’s live

the future work that builds on it

Those connections don’t have to be recreated later because the flag and the spec were never separated.
Teams can manage the rollout and review its related context in one place. Through MCP, agents can access the story context currently available to them, while flag configuration and analytics remain part of the in-app workflow for the team.

These aren't feature gaps you'd close with a plugin. They're different answers to what the tool is for.

LaunchDarkly offers advanced targeting, percentage rollouts, experimentation, edge evaluation, and broad SDK coverage.
If experimentation is a competitive advantage for your team, LaunchDarkly is one of the best choices you can make. Atono’s feature flags are not a like-for-like replacement.
If your team’s bigger challenge is keeping the rollout connected to the spec, decisions, and usage data behind it, LaunchDarkly’s additional flagging capabilities may not solve the problem you need to address first.

The pricing models reflect how the products are packaged. LaunchDarkly sells feature management as a dedicated platform. Atono includes feature flags as one capability within a broader product platform.
LaunchDarkly uses a usage-based model. The Developer plan is free but includes limited service connections, client-side monthly active users, and data retention.
Foundation pricing is based on service connections, at roughly $10 per connection per month, and client-side monthly active users, at roughly $8.33 per 1,000 MAU per month, with AI-run charges on top. Enterprise and Guardian use custom pricing.
Independent buyer data from Vendr puts the median LaunchDarkly contract near $64,200 per year across 299 tracked purchases. Costs can increase with services, monthly active users, environments, and experimentation usage.
Atono is priced per seat, and feature flags are included with the platform:

The difference isn’t just seat-based versus usage-based pricing. For teams that can consolidate their feature flags into Atono, it can also remove the need to buy and maintain a second system. See current details on our pricing page.

Yes, and some teams do.
You can keep LaunchDarkly for advanced experimentation, edge targeting, and other specialized flagging needs while using Atono to keep the flag connected to the story, its requirements, and the broader product context behind the rollout.
Atono isn’t trying to match every capability of a dedicated feature management platform. Teams consolidate their flags into Atono when the larger cost isn’t the flag bill itself, but the context debt created by managing the flag in a separate system from the work.
If that’s the tradeoff you’re considering, the multiple-tools comparison looks at the broader cost of maintaining those connections.

Is Atono a full LaunchDarkly replacement?

Yes, for teams whose needs are primarily on-and-off control, targeting, and staged rollouts tied to the work.
Teams that depend on advanced experimentation, edge evaluation, highly granular targeting, or broad SDK coverage are more likely to use LaunchDarkly on its own or alongside Atono.

Does Atono actually do feature flags?

Yes. Flags live on the story, so the rollout stays connected to the reason the feature exists and the acceptance criteria it has to meet.
See how it works.

Why put the flag on the story at all?

So the rollout never comes apart from why the feature exists.
When the flag lives on the same object as the spec and the usage data, teams don’t have to rebuild those connections by hand. They can review the rollout in context, while agents can work from the story context currently available through MCP.

How does Atono's pricing compare to LaunchDarkly's?

Atono uses flat per-seat pricing with feature flags included because release is one capability within a broader platform.
LaunchDarkly uses usage-based pricing. Costs can include service connections, client-side monthly active users, AI runs, experimentation, and other capabilities, depending on the plan and usage.

What does Atono not do that LaunchDarkly does?

Dedicated experimentation, edge evaluation across approximately 30 SDKs, and the most granular targeting rules.
That’s LaunchDarkly’s home turf, and it’s genuinely good at it.

Linear Alternative Atono for Growing Products

Linear is one of the best work trackers ever built, and Atono isn't trying to build a better one. Atono is a product platform, not a tracker, and that difference is the whole point. Linear tracks the work. Atono holds the system together.
That means keeping work connected to everything that gives it meaning: feature flags, product rules, usage, decisions, and AI context. Those relationships evolve as the product changes instead of freezing the moment a ticket closes. Once you're running a real system instead of testing an idea, the work stops being a list of tickets and becomes a set of connected parts, and a tracker holds one of them.
Work trackers remember what happened. Atono remembers what it meant.

Every tracker runs into the same limitation eventually. It knows there's work; it doesn't know why the work exists, or what else it's wired to. The flag for it lives in another system, the usage in another, the decision behind it in a document, the terminology in a Slack thread. Each is a separate tool with its own copy of reality, and keeping them in sync is a job nobody actually owns. So the product becomes a set of parts that don't know about each other, held together by institutional memory.
That held up while everyone carried the connections in their heads. At ten engineers, everyone just knows. At fifty, most of them mostly know. At a hundred and fifty, nobody's quite sure which version of the answer is still current.
Famous last words, every time. I've watched it play out more than once: a team that swore by its lightweight tracker at fifteen people, underwater at a hundred and fifty, blaming the tool. The tool was fine. Nothing was holding the product together except the people who happened to remember how it worked.

AI didn't create this gap. It made it impossible to ignore. An agent nails the small, self-contained stories and guesses at the big ones, because the context a complex story depends on was never connected into one system an agent can reliably reason over. Feed it a stale doc and it builds on the stale version. The bigger the story, the more your AI is guessing, and almost-right work clears review and shows up in production a few weeks later.
It's measurable, too. In the Context Gap Report, only 8% of engineers say a ticket gives them what they need to start. For most of them, what they need isn't in the ticket at all. It's spread across the other tools, quietly going out of date.

These aren't feature gaps. They're architectural choices. Linear is designed around tracking work. Atono is designed around keeping that work attached to everything that gives it meaning. Once those two assumptions diverge, everything else follows.

In Atono, the story isn't just another kind of issue. It's the one object where implementation, rollout, usage, product rules, intent, and AI context all stay attached as the product changes. A tracker keeps work connected through links you maintain by hand. Atono keeps the relationships themselves alive, evolving with the product, so they're current when a person or an agent goes looking. That's why the meaning compounds instead of drifting: it isn't filed next to the work, it's part of it. Together, that shared understanding is what Atono calls Product Knowledge.

Every few years, software changes the layer teams build on. Version control replaced shared folders, CI replaced manual releases, cloud replaced racks of servers. Each time, the old shape stopped being enough.
AI is the next shift. Software used to be constrained by implementation; now it's constrained by understanding. You ship far more connected software far faster than anyone can hand it context, and the scarce resource becomes keeping all of it coherent. That layer isn't a tracker with better docs bolted on. It's a platform where the work and the understanding around it evolve together. Linear solved the execution layer, and solved it beautifully. Atono is built for the layer above it.

None of this makes Linear the wrong tool. It's exceptional software: fast, focused, beautifully opinionated, and now able to take a story from triage to a reviewed code change on its own. While you're proving out an idea, it's one of the easiest recommendations anyone can make.
A single thread of work doesn't need a platform holding it together.
Plenty of large teams run on Linear too, alongside a flag tool, an analytics tool, and a pile of docs they keep in sync by hand. That works right up until keeping all of it in sync becomes the job, and that is the point Atono is built for.
The question was never whether Linear is good. It's whether a tracker is still the right shape once you're running a system and agents are building on it. Before that point, it is. After it, the work becomes connected parts, and the tool that fits has to keep them coherent too.
Linear helped redefine how engineering teams execute work. Atono is built for what comes next: a system that keeps implementation aligned with intent, so every person and every agent builds from the same understanding. When keeping the product coherent, not shipping code, is what slows you down, it's time to see a different kind of platform.

Why switch from Linear?

Not to track work faster; Linear already does that well. Teams switch when the product has grown into a system and the parts a tracker doesn't hold, the flags, the usage, the decisions, the context agents need, have drifted into separate tools that no longer line up. Atono puts them back on one object.

When should you replace Linear?

When you're running production software, not proving out an idea, and keeping all the pieces aligned has become more of a drag than tracking the work itself. That's the line: a stream of work stays on the tracker; a system of connected parts wants a platform.

Who shouldn't replace Linear?

Small teams building something new and fast, anyone pre-production, and solo or experimental projects. If the work still fits in everyone's heads, Linear is the better tool, and switching would only add weight you don't need yet.

Does Atono handle the everyday work-tracking basics?

Yes. Day-to-day tracking is table stakes. The difference is everything the platform keeps attached to it, so the work never sits on its own.

Can I migrate from Linear to Atono?

Yes, and you don't have to do it all at once. Many teams start small, adding Atono's shared product context beside their current setup, then consolidate onto the platform once the value is clear. Most make the full move when keeping the whole system aligned has become the bottleneck.

When you're developing software with AI, the quality problem starts at authoring, not review. Review, testing, and QA still matter, but adding more gates downstream can’t compensate at scale for code that was authored without the context needed to make it correct. It only shifts the pileup to the review queue. The biggest gains come from giving AI the product context it needs while the work is being authored, not after it reaches review.

AI collapsed the cost of writing code, and when execution gets that cheap, the bottleneck moves somewhere else. It moves to coordination. Teams can now generate code faster than they can supply the context to get it right. The throughput charts look great, while the trouble accumulates downstream: review queues back up, defects increase, and incidents reach production. Pointing more review at the problem treats a coordination gap as an inspection gap. Inspection tells you what's wrong after the fact. It doesn't give the work the context it needed to be right in the first place.

Faros AI analyzed two years of telemetry from 22,000 developers across more than 4,000 teams, tracking each organization between its lowest and highest AI adoption. The throughput gains were real:

Epics completed per developer up 66%.

Task throughput up about 34%.

Pull request merge rates increased 16%.

But the costs appeared downstream:

Bugs per developer increased 54%.

The incident-to-PR ratio more than tripled.

Code churn increased 861%.

Review times increased several-fold.

31% more pull requests merged without review.

Faros calls the pattern Acceleration Whiplash: throughput rises while quality and coordination costs climb with it. Its report argues that the problem needs to be addressed at the point of authorship, rather than relying on review to catch problems later. In other words, the quality problem already exists by the time the code reaches review. That framing is Faros’s. Our more specific conclusion is that one important thing the work is missing is the product’s meaning, captured somewhere the agent can reach it. It’s worth keeping those claims distinct.

Review is a filter. It catches what's obviously broken and passes what looks right. As AI authors more of the code, two things happen at once: the volume arriving for review grows beyond what humans can absorb, and more of that volume is almost right. Almost-right output is plausible. It follows common patterns, compiles, and may work in a demo. But it can still misunderstand the product, overlook an edge case, or violate a decision that was never included in the task. You can add reviewers, QA passes, tests, and gates. They remain essential safeguards. But none of them changes the input the AI authored from.I've shipped almost-right code. Everyone reading this probably has. It passes review, works in the demo, and falls over three weeks later when a real user does the thing nobody thought to specify.Almost right is worse than wrong. Wrong gets caught. Almost right gets shipped. Wrong output fails loudly in review. Almost-right output passes, then costs a senior engineer a week to unwind once someone hits it.

DORA’s conclusion points in the same general direction. Its 2025 report, based on a survey of nearly 5,000 technology professionals, describes AI as a mirror and a multiplier. It amplifies the strengths and weaknesses of the system around it. AI doesn’t improve software delivery in isolation. Its value depends on the capabilities and practices already present in the organization, including the systems that provide people with information, support, and feedback. That’s not identical to our claim, but it supports the same underlying principle: the environment surrounding the work shapes the quality of the output. The Context Gap Report, run with Refactoring.fm (March 2026), makes the problem more concrete. Based on a 2026 survey of 350 respondents, it found that only 8% of engineers said a ticket gives them what they need to start work. The context an agent needs to author correctly is not always inaccurate. Often, it was never written down, is spread across several tools, or is no longer current. Retrieval can’t return knowledge that doesn’t exist in a usable form.

If quality starts at authoring, the part of your stack that matters most is the authoring surface: the place where intent becomes executable work. This is where teams define what should be built, resolve ambiguity, record terminology, decisions, constraints, and acceptance criteria, turn product intent into buildable work, and make that context available to both people and agents. This is the same instinct behind spec-driven development: put the meaning in front of the work rather than inspecting for it afterwards. Most teams spread this work across trackers, source control, documents, chat, and individual memory. Jira tracks the work. GitHub owns the code. Notion holds documents. Each tool may contain part of the picture, but the agent still has to reconstruct the product’s meaning from fragments. The authoring surface is where those fragments become connected, buildable context. This is the category Atono is built for.

In Atono, the story becomes the hub for work. The specification and decisions behind it remain connected to the product terminology, related work, feature flags, and usage data that give the story meaning.Agents author from your product context:

The Glossary defines the concepts in your product and how they relate.

Living Stories carry the decisions and intent behind the work.

MCP makes that context available to connected AI tools through an open standard.

The result isn’t code that no longer needs review. It’s work authored from a clearer understanding of what the product means, so reviewers have less missing context to reconstruct and fewer assumptions to catch downstream.

You don't have to replace your current tools to begin. Most teams start with the low-friction approach: using Atono as an Intelligence Layer beside their existing stack. They can add product context without beginning with a full migration. That gives people and agents access to shared product context while the team continues using its existing tools for code, documentation, and delivery. Over time, the authoring surface can expand as it proves its value, one team and workflow at a time.

The future isn't simply more review. It's work authored with enough meaning that less interpretation is required downstream. Review, testing, and QA will remain essential, but the teams that get quality from AI will not rely on gates alone. They'll be the ones that move more context upstream, to where the work is defined and written.

Is AI code quality a review problem or an authoring problem?

It starts as an authoring problem. Faros's telemetry across 22,000 developers shows code volume increasing while quality and coordination measures worsen. Review can’t sustainably compensate for a growing volume of work authored from incomplete context. The greatest opportunity is to improve the information available when the work is defined and created.

Does adding QA and reviewers fix AI output quality?

Review and QA remain essential safeguards, but they don’t address the entire problem. They evaluate output after it has been produced. They can’t correct the incomplete terminology, decisions, constraints, or acceptance criteria that shaped the output in the first place. As AI increases the volume of authored work, downstream controls need to be supported by better context upstream.

What does "authoring context" mean in practice?

Authoring context is the product's meaning made available where work is written. It includes terminology, user needs, product decisions, architecture, constraints, and acceptance criteria. It should be accessible to both people and agents while they’re defining and building the work, not reconstructed after the fact.

Why isn't Jira enough for AI-assisted development?

A tracker records that work exists and helps a team manage its status. But the meaning behind the work is often distributed across documents, conversations, code, and individual memory. Retrieval can help an agent find what has been written, but it can’t return decisions that were never captured or determine which conflicting information is current. An authoring surface needs to carry intent, not only status.

Three Ways Teams Manage Product Context for AI Hero Img

A teardown of three setups we keep seeing: what each is good at, and where each one breaks down.
You’ve got your personal AI setup dialed in. Then a new engineer joins, opens the same repo, fires off what looks like a reasonable prompt, and gets back something subtly wrong because their context isn’t your context.
That’s the real problem. Not “which model is best.” It’s whether the whole team is working from the same understanding of what the product actually means.
Teams are solving it in roughly three ways. None is wrong, but they fail in different places. Which failure you can live with is the actual decision.
Worth naming up front, because it shapes all three: The Pragmatic Engineer’s 2026 survey of more than 900 engineers found that AI amplifies whatever engineering culture is already in place.
The teams that got real value had already written down their decisions and practices before any agent showed up. So the question underneath this teardown isn’t which tool. It’s where AI gets its understanding of the product, and who is responsible for keeping that understanding accurate.

Context lives in markdown checked into the repo:
CLAUDE.md
,
.cursorrules
, a
/docs
folder the agent reads. The AI picks it up natively, it's version-controlled next to the code, and an engineer can update it in the same PR that changes the thing it describes.
This shines when the team is small and the context is engineering context. No new tool, no adoption tax, and the guidance sits inches from the code it governs. For one or two repos and a handful of people, it's often genuinely enough. Anything heavier is probably over-engineering.
Where it strains: it rots, and keeping it from rotting is real work. Even teams that centralize their AI guidance into shared rules and instructions still need someone keeping those files aligned with a product that changes every week, and that someone keeps getting pulled onto other work. (The honest version of my own setup is a CLAUDE.md I last touched in March.) The Pragmatic Engineer survey surfaced the same pattern: upkeep lands on the shrinking handful of people who still understand the system and are responsible for maintaining it, while everyone else commits against context they never updated. And it's engineering context. What a product term actually means, or why a flow works the way it does, often lives with people who don't spend their days in the repo.

The wiki is where product context lives: PRDs, decisions, glossaries, user journeys. You connect your AI tools to it through an MCP server or by pasting relevant content into a prompt. This shines because it’s cross-functional. PMs, designers, and engineers already live in the wiki, so the "why" behind a decision is captured in human-readable form, with history attached. For the narrative side of product context, a well-kept wiki is hard to beat, and most teams already have one running.Where it strains: a wiki records what someone knew the last time they edited the page. Pages go stale, and a stale page is worse than a missing one, because the AI reads it with full confidence. That is the difference between documentation and product context. Documentation captures information at a point in time. Product context needs to stay current and usable as the product changes. The deeper issue is retrieval. Unlike a repo, the product context is usually there. It's just buried inside documents written for people, not machines. A 2,000-word PRD may well contain the answer, but the agent still has to find the right passage, determine whether it’s the authoritative one, and interpret it correctly. The result often reads perfectly well while quietly missing the definition or rule that actually mattered. Pointing AI at the wiki gives you a snapshot of the prose, not a live answer to "what does this mean right now."

Product meaning lives as structured context: glossary entries, design decisions, business rules, and intent. It’s separate from both the repo and the wiki, and exposed to AI tools through a single MCP server. Instead of parsing prose for a definition, the agent reads the structured entry directly. This shines when teams need their AI tools to work from the same definitions. When "Everything" is a real screen in your product and not just a common word, or when a rule like "only an admin can archive a workspace" matters, the structured product context layer gives every tool the same answer each time. Because it's structured and centrally owned, teams have a single place to manage product meaning instead of scattering it across personal files.Where it strains: it's another system, and consistency doesn't happen automatically. The structure helps AI use product context more reliably, but teams still need someone responsible for keeping that context aligned with reality. If ownership is fuzzy, the layer can drift just like any other trusted source. The danger is that it looks authoritative even when it's wrong. And if your team is one repo and three people, it's more than you need. A
CLAUDE.md
will carry you until the terminology outgrows it. If you're not sure where that line is, there's a free tier up to 25 users so you can see whether you've outgrown the simpler approaches. One more path worth naming. Some larger organizations skip all three and build their own retrieval layer: a vector store and an internal MCP server wired into the systems they already run. It's the most powerful option if you can staff it, and it's the real alternative to something like Atono. A wiki solves a different problem. The tradeoff is that you now own the infrastructure and its upkeep. It’s the same ownership problem as everything above, just at a larger scale and on your headcount.

Be honest about where the team actually is right now:

One or two repos, a few engineers, mostly engineering context → the
CLAUDE.md
approach. Don't add a tool for a problem you don't have yet.

Doc-heavy and cross-functional, with a wiki that's already load-bearing → Notion gets you a long way. Watch the staleness – specifically, watch for the day AI starts confidently citing a page nobody's opened in six months.

Multiple teams, multiple AI tools, and product terminology the agent keeps getting almost right → that’s where a structured layer starts to earn its keep. It’s the point where "just keep the markdown updated" stops scaling across people.

The through-line is that the tool matters less than whether the context under it stays current and owned by an actual person. So pick the lightest system where the answer to "what does this mean?" is the same everywhere it's asked. Move up a level the day it stops being true.

The right setup is not the most sophisticated one. It is the lightest system your team can keep current, owned, and available wherever people and AI work.
A local file can be enough for one repo. A wiki can be enough when the context is mostly narrative. A structured layer starts to matter when multiple teams and AI tools need the same product answer every time.
To see how Atono connects the Product Glossary, shared product decisions, and MCP, book a walkthrough with our team. Keep shared product context connected wherever AI works.

Why AI Writes Better Code Than Product Specs Hero Img

On most teams today, AI is more reliable at writing code than at writing product specs. That's not a knock against product teams. It's an observation about the kind of information each discipline hands the AI, and what the AI can actually do with it once it has it.
The information produced by engineering teams provides a more effective foundation for grounding AI throughout its workflow. I've seen this play out across different teams. An engineer points an agent at a problem and gets back something solid. A PM uses AI to write a story and gets back something that reads fine but is quietly off. At first I thought PMs might just be slower to adapt. It isn't that.
The question is whether the things that make AI good on the code side have an equivalent on the product side. I think they do, and getting there is what we've been exploring at Atono.

AI is better at code for a few reasons, and none of them are about the model being smarter.
The first is that most coding tasks come with the hard part already done: someone's already decided what to build. The agent just has to figure out how, and even that part usually has a narrower range of right answers than a product decision does.
The second is that code can be checked. A test passes or it doesn't, so the agent finds out right away when it's wrong, instead of someone catching it three weeks later.
The third is the biggest one, and it's not really about AI at all. Engineering built itself scaffolding long before any of this: tests, architecture decision records, schemas, rules files. It did that because engineers needed a record other engineers could trust, not because it had a model in mind. It just turns out that the same record is something a model can read too. The problem is that the product side never built equivalent scaffolding.

Product teams have their own version of that record. PRDs, design docs, Slack threads, the things everyone on the team just knows. The information isn't missing, it just wasn't written down in a way a model, or honestly even a new hire, could pick up and use right away.Take a screen we call "Everything." Telling a model the word refers to a screen would help, but only slightly. What it actually needs is the product context nobody keeps in one place. The screen shows every story, bug, and epic across the workspace a user has permission to see. It supports filtering and saved views. Private team items get excluded or redacted depending on who's looking. None of that is a definition. It's context, and context like that doesn't live anywhere a model could go find it.The harder version of this same problem is the stuff that was never written down, because nobody felt they needed to: a workflow that's only available on certain plans, a field that behaves differently above a contract threshold, a decision the team made two quarters ago. None of that lives in a PRD, a ticket, or the code itself. It lives in whoever happened to be in the room. Researchers studying AI-assisted teams have a name for this now. They call it Intent Debt, the backlog of decisions and reasoning that piles up because no one captured it, and that an agent has no way to recover on its own.And even past all of that, there's still no test for whether a spec is right. Code either compiles or it doesn't—product judgment has no equivalent. Deciding what to build is usually treated as the easy part, ahead of the "real" work of building it. I think it's actually the harder one.

I don't think this gap is new. I think it's becoming more visible as we change how we use AI.
When AI was mainly used to draft text for a person to review, the gap was survivable because the human in the loop caught what was off before it went anywhere. Now that agents are doing more of the execution themselves, that loop is closing and there isn't always a person in the middle to catch what the model got wrong.
You can see this in how teams are using AI today. The Context Gap Report, based on a survey of around 350 engineering professionals with Refactoring.fm, found that 71% use AI for writing code, compared with just 9% for product requirements. There is nothing about a spec that should be inherently harder for a model to draft than code. The real question is why teams aren’t using AI for it more.
The same survey found that 64% of teams keep their most critical context primarily in people's heads, not in a document or a ticket. A model writing a spec against that gap fills it with something plausible but not actually true for the product. That is why almost-right requirements are so difficult to catch. Rework after the fact costs time too, sometimes almost as much as writing the spec from scratch. If the math stops working out, going back to what already worked is an easier call.
There's also a reason this can take longer to notice than it should. Bad code throws an error. A spec that's slightly off just becomes the thing everyone builds against, and nobody finds out it was wrong until later, by which point it's not obvious AI had anything to do with it.

Taken together, the difference comes down to where product context lives, and whether a model can reach it while it's working.
<colgroup><col style="min-width: 25px;"><col style="min-width: 25px;"><col style="min-width: 25px;"></colgroup>

AI needs to know…

Engineering usually has…

Product often has…

What does this term mean?

Types, schemas, and enforced naming

Shared language that’s rarely documented

Why was this decision made?

Decision records, tests, and rule

PRDs, Slack threads, and team memory

How do I access it while I’m working?

It’s already open in the repo

Someone has to be asked, and that takes time the model doesn’t have

So what does closing that gap actually look like?I don't want to claim we have this fully solved. But the challenge isn't just documenting product context, it's making that context available while the model is doing the work. We've found three pieces that matter most: a product Glossary that defines the language, AI Context that captures the reasoning behind decisions, and an MCP server that delivers both to the model at the moment it needs them.
Product Glossary
The Glossary is where the product itself gets defined. Not just terms, but the roles, workflows, permissions, and features those terms actually point to. "Everything" stops being just a word and starts carrying the real product context behind it: what the screen shows, who can see what, how it behaves depending on permissions. It's the most straightforward of the three to build, because the information already exists somewhere. You can point Atono's Glossary builder at docs you already have and it works through them to surface the concepts that actually need defining, the relationships between them, and the synonyms, cases where different teams use different words for the same thing. That shared language can then inform planning and story authoring before implementation begins. For product managers, the first AI draft starts from the product the team has actually built rather than the product the model inferred.
AI context
Most teams trying to ground AI in product context default to giving it too much: every doc, every channel, every tool connected at once. The model ends up with a pile of context and no signal for what actually matters to the task in front of it. We went the other way.Instead of connecting everything, we curate a specific few things that matter most, including the design decisions behind a piece of work, the technical investigation that led there, and the implementation details once it shipped, all attached directly to the story or bug it belongs to.For product specifically, it's the design decisions and implementation details that carry the most weight: the why behind a choice, the alternatives that got ruled out, the thing someone already tried that didn't work, and what the team actually built once the decision was made. Most of that reasoning never makes it into acceptance criteria. The call your team made about refunds or account limits last spring is local knowledge. No model could infer it on its own, no matter how good the model is, because the answer was never written down anywhere it could find it. Now it's in AI Context instead.
MCP server
Even with the language defined and the decisions captured, the model still needs to reach both while it's actually working, not go find them itself, and not get handed everything at once and left to sort out what matters. That's the last piece. We expose both through an MCP server, so whatever tools your team already uses, Claude, Cursor, or anything else, can reach them directly. MCP is an open protocol, so this doesn't pull you onto a new surface. It meets your stack where it already is.For engineers, the result is less time reconstructing product intent before starting work. Teams can build from shared understanding rather than asking every engineer and agent to recreate the same context independently.

When we compared our own AI-generated stories to our Glossary, about 60% of them needed changes. That's a lot. As we added AI context underneath that, rework dropped toward 20% in our own testing.
This is preliminary, and it's based on our own product, not a controlled study. But it's what we expected. Give a model what your product means and the design decisions behind it, and the spec is more likely to match the product on the first pass. Fewer surprises mid-cycle, and the rewrites that used to eat a PM's afternoon mostly stop happening. Atono connects those pieces in one product system, so shared terminology informs the story, decisions remain attached to the work, and the same context can follow that work into development tools.
None of this is a new idea. It's the same scaffolding engineering built for itself, decades before any model needed it, just applied to the half of the work that never got one. The teams that pull ahead here won't be the ones running the smartest model. They'll be the ones who gave product the same thing engineering already had: something structured enough, and close enough at hand, for a model to actually use.

Does this mean product teams need to write more documentation? No. If anything, that's the wrong takeaway. The information we're talking about usually already exists, it's just scattered across PRDs, Slack threads, and people's heads, in a form a model can't reach mid-task. Adding more documents does not fix the reachability problem. It adds more places for the same gap to hide. That is the difference between documentation and Product Knowledge. The fix is structuring what already exists and putting it where a model can actually find it.Do we have to move off Jira or Linear to do this? No. A tracker tells you what work exists and who owns it. It was never going to tell a model why the work exists or which decisions are already settled, and that's still true no matter which tracker you use. What we've built runs alongside whatever you're already on. You're adding a layer, not replacing one.

AI is better at code because engineering gave it structured, accessible context. Product teams can do the same without writing another mountain of documentation.
Define the language once. Capture decisions as the work changes. Make both available wherever humans and AI are working.

Wrong gets caught. Almost-right gets shipped.

Every AI tool in your organization is working from a different understanding of your business. That's a productivity problem on any given team – and a consistency problem across the whole company.
I built xMatters before selling it to Everbridge in 2021, and I expected AI to land the way cloud did – some disruption up front, then a steady climb. What's surprised me is the gap between how fast the work feels and how quickly the organization resolved ambiguity. Teams are busier than they've ever been, producing more work than before, but still running into the same questions about what customers, products, and metrics actually mean.
Everyone feels faster. The misunderstandings still show up later.
You’ve probably seen this in your own organization. You put faster AI tools in front of your teams across commerce, product, marketing operations, and engineering on a simple business case: move faster, rebuild less.
What you got was more motion. The rebuilding didn’t go away, the output looks different from one team to the next, and nobody can give you a clean reason why. You can feel it before you can explain it.

AI tools can create coordination chaos even when the tools themselves are good. They are good enough to produce work that looks right. What none of them understand is what your business actually means by its own words.
Take one word: customer. To your loyalty team, a customer is an enrolled member. To commerce, it's anyone who completed a checkout, guest included.
Ask two AI tools to “build the customer view” and you get two different products, each one internally consistent and wrong for the other team. Nobody typed a bad prompt.
Without shared product context, AI fills the gap with a confident guess because nothing told it which customer you meant.
Here's the part that still catches me. Before these tools, when someone didn't know what a term meant, they asked – the not-knowing was visible, a question in a thread, a hand up in a meeting. Now the system fills the blank and keeps moving, and the output looks more finished than it used to even when the understanding underneath it is thinner. The gap didn't close. It went quiet.
That’s why almost-right output is the dangerous kind. Wrong breaks something and someone sees it. Almost-right ships.
A dashboard counts “active customers” the way marketing means it, then gets read by a finance team that means something else. The discrepancy surfaces weeks later as a number that won’t reconcile.
The uncomfortable part is that none of it looks like failure. Everything passes review. And it is never cheaper to catch than during planning, while it is still a sentence in a brief.

Marketing says "active customer" and means anyone who opened an email this quarter. Finance means anyone who actually bought. Loyalty means enrolled members. Every AI assistant in that launch generates perfectly reasonable output from its own definition, and the launch ships three different ideas of who it's for.You spent years making sure that didn't happen – you standardized your metrics, your policies, your terminology, the definition of a customer – because shared meaning is what lets a company of thousands act like one. The more AI you add without it, the more versions of your business you're running at once.Your own people already know where the gap is. In The Context Gap Report, run with Refactoring.fm (March 2026), 54% of the 350 engineering teams surveyed said most AI quality problems are really context problems, not model problems.

Before we had a name for it, we ran our own product glossary against a batch of stories our team had written with AI. 60% of them needed changes – not because the AI was bad, but because it was working from a wrong understanding of what our product does. That was one team's work. Now picture it across every department, every tool, each with its own private idea of what the business means.

This isn’t a case for adding another disconnected tool, and it’s definitely not a case for ripping out Jira, Azure DevOps, or anything else. You already own Confluence, SharePoint, Copilot, Claude, GitHub, and a dozen more. The inconsistency persists because none of them carry a shared understanding of what your business means. That’s the layer that’s missing, and it’s what Atono adds to the stack you already run: shared product context underneath the tools you already use, not a replacement for them. What changed for us was almost boring. We stopped rewriting the same definitions into every spec, and we stopped finding out mid-build that two teams meant different things by the same word. The reasoning behind the work stays connected to it as decisions are made, so nobody has to reverse-engineer that reasoning later. The rework you’ve been quietly paying for goes away. The tools are fine. What’s been missing is what they’re working from.

If your teams are pointing fast AI at definitions nobody's agreed on, the full breakdown of where the context gap shows up is worth twenty minutes.

What 350 engineering teams reveal about planning, context, and AI in this report run with Refactoring.fm (March 2026)

What changes in your week when AI actually knows your product

A few months ago we ran a small experiment on ourselves. We took a batch of AI-generated user stories from Atono's own backlog – stories our team had pulled from various AI tools, the way any product team does now – and compared them against our own Product Glossary. The Glossary is the structured product context that sits inside Atono. It captures the terminology, concepts, workflows, entities, and relationships that define how our product works.60% of those stories needed changes. Not because the AI was hallucinating. Not because anyone was using the tools wrong. The stories looked correct. They were grammatically clean, they followed the format, they referenced the right team and the right epic. Here's what "almost right" actually looked like. The AI generated a story and referred to tickets throughout – ticket ownership, ticket status changes, ticket prioritization. The draft looked perfectly reasonable. The problem was that Atono doesn't use tickets. It uses stories and bugs, each with different workflows and responsibilities. The language sounded familiar because it came from every other issue tracker. It just wasn't ours. Left uncorrected, that terminology would start showing up in requirements, documentation, and eventually the product itself. By the time a customer noticed the inconsistency, nobody would remember where it started. That's almost right. Wrong gets caught. Almost right gets shipped. And until you sit on the other side of it – until you're the CPO standing in a release review asking why the customer-facing terminology in the new dashboard doesn't match the customer-facing terminology in the rest of the product – it's hard to feel. The Context Gap Report, run with Refactoring.fm (March 2026), surveyed 350 engineering teams. Only 9% of them said they use AI for requirements work. Most teams have decided, quietly, that AI is fine for code generation and not trustworthy for the upstream work that defines what the code should do. They're not wrong about today. They're right because nobody has solved the upstream problem yet. Here are five things that change in a product leader’s week when AI tools actually know the product.

You know the moment. An engineer pulls up a story, reads it out loud, and three people in the room have a slightly different mental model of what it means.
This isn't a new problem. It's the oldest problem in software development. But AI made it worse, because AI generates a lot of stories, and AI's mental model of your product is whatever it inferred from the last 200 words of context you happened to paste into a chat window.
In the same Context Gap Report, 52% of teams told us they have no shared AI context across their team. Different humans, different tools, different inferred mental models, every time.
When AI is grounded in shared context, the story you are standing up against is generated from the same terminology your engineers, designers, and support team already use.
You get plans and stories that match your actual product. The conversation in standup shifts from “what does this story mean?” to “how are we building it?” Small shift. Enormous compounding effect over a quarter.

At xMatters we used to say the cheapest bug is the one you don't write. The second cheapest is the one your spec author catches. The most expensive is the one a senior engineer finds in a PR review at 4pm on a Friday.
AI shifted that distribution. More code is being written, faster. PRs are bigger. Reviewers are catching more "almost right" patterns – function names that don't quite match the domain language, edge cases the story didn't surface, behaviors that look correct but don't reflect what the team actually decided in the kickoff three weeks ago.
When the spec is generated against structured product context, the gap between “what the AI thinks we mean” and “what we actually decided” closes at the spec level, not the PR level.
AI builds what you tell it to build. Better definitions, better applications. Teams can build from shared understanding, and PR reviews go back to being about the code rather than the requirements the code was supposed to implement.
It’s not that AI can’t do requirements. It’s that AI can’t do your requirements without your context.

Every product leader has had this moment. You’re three sprints into something. A senior engineer raises a hand: “Why did we decide to handle multi-tenancy this way?”Nobody can find the document. The Notion page has been edited four times. The Slack thread has scrolled away. The Jira comment thread is 80 messages deep, and the relevant exchange is buried.Living Stories carry the why from spec through production. That’s not a slogan. That’s what changes. When stories are connected to shared Product Knowledge and the reasoning behind the work is captured alongside them, the “why” is one click away. The senior engineer doesn't have to ask. The new hire doesn't have to schedule a 30-minute call with you to understand the history. The next discussion starts from what the team already knows, not from what someone happens to remember. The Context Gap Report found 64% of teams say critical context lives in people's heads. That's the symptom. The cause is that there's no structured place for the context to live where every tool can reach it.A recent example came from our own team. A PM was scoping a change to how Atono handles bulk operations in our Everything view. He asked Ask Capy about previous work in that area.Atono keeps product context and work history connected, so Ask Capy could surface the relevant stories and bugs without him digging through old conversations or tracking down the people who worked on them. Thirty seconds. That used to be a Slack search and a calendar invite.

You have four teams. Each has its own Jira project. Each has its own slightly different name for the same thing. When the Platform team says “tenant,” the Billing team hears “account.” When the Mobile team says “session,” the Security team hears something completely different. We ran into our own version. Internally, some people referred to backlog item IDs as “handles.” The terms were close enough that nobody questioned it.Eventually, the terminology showed up in places it shouldn’t have, creating confusion between the language used internally and the language used in the product. The Product Glossary gave us your product meaning and made the inconsistency visible.Atono can sit alongside an existing Jira setup or an existing Linear setup. Teams do not have to switch everything off at once. The Glossary becomes the shared layer every team’s AI pulls from, regardless of which tracker each team prefers. Cross-team meetings stop being terminology negotiations and start being actual alignment.

Your last great PM hire took three months to get fully productive. Not because they weren't smart. Because they had to learn the product, and the product wasn't documented anywhere coherent. The doc that existed was 18 months old. The person who knew the most was on PTO. The Slack archive was a graveyard. That is the difference between documentation and product context. Documentation captures pieces of what existed at a point in time. Product Knowledge keeps the terminology, decisions, and relationships behind the product usable as the product changes. When product context is repeatable, updated, controlled, and permissioned, a new hire can ask the AI tools they already use and get answers that match what the team believes today. We’ve watched this internally. New product managers at Atono ramp up faster because they learn from the same product context and work history as the rest of the team.Ask Capy answers onboarding questions from stories and bugs, while the Glossary provides shared understanding of the product’s terminology and concepts. Their first week stops being a scavenger hunt and starts being actual work.

I'm a CEO. I think about velocity all the time, because at our stage every week matters. But what I actually think about isn't the speed at which we generate work. It's the speed at which the right work gets done. Faster AI doesn't get you there. AI that knows your product does.
Almost right gets shipped. That's the cost of the gap. Velocity isn't faster output – it's less rework, less re-spec, less "wait, why did we build it that way." When your AI tools actually know your product, the velocity you get back isn't from generating more stories. It's from not having to fix the ones that were already almost right.
That's the lens. Velocity, properly defined: better work, the first time, compounding across a quarter.
We built Atono because we wanted that to be true for our own team first. To see what the Glossary looks like against a real product backlog, book a walkthrough with our team. Teams of 25 or fewer can start free, with plans and pricing available as they grow.

AI is speeding up the wrong part of software

We surveyed about 350 engineers with Refactoring.fm on AI adoption. In the resulting The Context Gap Report, run with Refactoring.fm (March 2026), we found that 95% of teams are using AI. 80% are using it heavily. 9% are using it to help write product requirements. The same survey shows requirements are the single largest reported bottleneck – bigger than testing, code review, or deployment. Teams are pointing AI at almost everything except the part of the pipeline slowing them down most. That's where "almost right" comes from. The spec doesn't say what right looks like, so AI fills in the blanks with whatever's statistically likely. The spec says "support bulk edit" but doesn't define what happens on partial failure. The spec says "show recent activity" but doesn't define recent. Nobody asks during grooming. AI builds it. It looks fine in review. A customer hits the case nobody specified.AI didn't create the planning problem. It just hid the cost of bad planning.Bad specs used to surface immediately. Tickets coming back, engineers pushing back on grooming, the same items hitting retros twice. Friction caught ambiguity by accident. Now the ambiguity surfaces three sprints later, when customer support starts asking questions about a feature and nobody connects it to the spec that caused it. Velocity looks fine. The rework just hides in a different column. If your AI-assisted velocity is up and you don't know how your rework rate has moved alongside it, this is probably what's happening.I've seen this movie before. Before Atono I built xMatters – 3 million users, 99.99% uptime, sold to Everbridge in 2021. Upstream was always where the expensive problems lived, and almost always the last place anyone aimed a new tool. Apparently still true. The report digs into what separates teams whose AI ships clean code from teams whose AI ships almost-right code – where their product context lives, how they share AI context, and whether the gap is widening fast enough to matter. If you keep getting AI output that's almost right, the report is where I'd start.

Keep Your User Stories Alive Hero Img

The PM walks into sprint planning with an AI-drafted story.
It says the team is building a RAG bot engineering already shipped in Q4. The acceptance criteria reference a workflow deprecated six months ago. The "Everything" view is using the word as plain English – not as the name of the actual product screen the team built last year.
She didn't write a bad story. The AI did. And she didn't catch it because it read fine.
Call her Sally. She's a composite of every PM I've talked to in the last six months – competent, busy, leaning on AI to clear the backlog the way every PM in 2026 is leaning on AI. She's not lazy. She's not bad at her job. She's plugged a tool that doesn't know her product into a workflow that assumes the tool does.
This happens at scale, every day, in product orgs that have convinced themselves AI is helping. Sometimes engineering catches it. Sometimes QA does. Sometimes the customer does. And sometimes – most expensively – nobody does, and the team builds the wrong thing for two weeks before someone notices.
That's the morning. Let's talk about why it happens.

The story is what we track. It is not what we build from.
Every story in your backlog sits on top of an enormous foundation of product context: what your product means, what your terms refer to, what has already shipped, what has been deprecated, who your customer is, which features compete with which, and which business rules apply where.
Every story also flows down into an enormous implementation surface: design decisions, technical investigation, edge cases discovered mid-sprint, and the actual code that ends up in production.
Tools track the story. The work happens above and below it.
Humans handle this naturally, at small scale. A founding PM and a founding engineer share so much context that the story can literally be a sentence. "Add the export thing we talked about." Done. Both of them know what "the export thing" is, why it matters, what it should do, and what it shouldn't.
Scale up and that compression breaks. A PM joining a 200-person product org is missing most of what that founding pair carried in their heads. They learn it the slow way – Slack threads, design reviews, retros, the lived experience of shipping things that turned out wrong.
AI tools have none of that. Every session starts cold. They don't know what was deprecated last quarter. They don't know your customer. They don't know that "Everything" is a screen and not a noun. They have your prompt and whatever you happen to paste in.
When I was running xMatters, this was a problem we solved by talking to each other – small team, shared context, frequent in-person calibration. AI didn't exist. Now the team is bigger, the stack is larger, AI is in everyone's workflow, and no amount of hallway conversation loads context into Claude or Cursor.

So two things are happening at once. The first failure happens above the story. AI doesn't know your product. It doesn't know your terminology. It doesn't know what's shipped and what isn't. It has no structured product context to draw on, so it generates stories that drift – confident, plausible, and wrong in ways that take a careful reader to catch. The PM reads them and they sound right. They are not right. They look right. The second failure happens below the story. Even when the story is correct, the implementation context evaporates the moment work begins. The reasoning a senior engineer applied in week one doesn’t carry to the engineer picking up the next ticket in week four. Without shared AI context, every new session starts cold.Living Stories should carry the why from spec through production. Instead, they often die at the first handoff, and the team rediscovers its own thinking sprint after sprint. These are not the same problem. But they have the same cause: nothing in the stack is structuring the context that should flow into and out of the story. Jira tracks tickets. Linear tracks tickets. Cursor reads code. Claude Code reads code. None of them know your product, and none of them carry your product context forward.AI doesn't fail loudly here. It doesn't crash. It doesn't return a stack trace. It just hands you something that looks correct, and you ship it.Wrong gets caught. Almost right gets shipped.

Here's the part that changed how I think about this. When we compared Atono's own AI-generated stories against the Product Glossary, 60% of them needed changes. Sixty percent. On our own product, in our own org, with our own AI tools, written by people who built the thing. We caught features mislabeled as new that were actually enhancements – the kind of mistake that costs a sprint. Acceptance criteria for capabilities that had already shipped. Terminology that had drifted from how we actually use the words inside our company. We were building stories on top of a fuzzy understanding of our own product, and we did not know it until we built the tool that told us.We are not unusual. The Context Gap Report, run with Refactoring.fm (March 2026) – a survey of 350 engineering teams – found the same shape at scale. Fifty-two percent of teams have no shared AI context. Sixty-four percent store critical product context in people's heads, not in any structured form. Only 9% are using AI for requirements work at all. Most teams are aiming AI at the place it has the most context (code) and pointing it away from the place it has the least (specs). That is exactly backwards. If you're a 50-person product org and you believe your AI output is fine, I would gently suggest you have not yet measured it.

Fix it on both sides, and two things start to compound.
Above the story is where Velocity lives. When AI has structured product context – your terminology, your customer profile, your feature inventory, your business rules, the things your team takes for granted – the first draft of a story is actually usable.
PMs stop spending mornings rewriting AI output to match the product. Engineers stop building to specs that don't capture intent. The cycle from idea to spec to acceptance criteria gets faster, and what comes out the other end matches the product you're actually building. Not the product the AI guessed you might be building.
Below the story is where Quality lives. When the design decisions, technical investigation, and implementation choices flow from the story into the work – and back out into the next story – the team builds on its own thinking instead of rediscovering it every sprint.
AI sessions don't start cold. The next engineer doesn't have to reverse-engineer last week's reasoning from a Slack thread. The story carries the why from spec through production, and the next round of work starts from accumulated understanding instead of a blank prompt.
The chain looks like this. Product context above the story produces accurate stories. Accurate stories produce accurate implementation. Accurate implementation, captured below the story, produces context for the next story. Each loop runs better than the last. Velocity and Quality compound.
Most teams are running this chain broken at both ends and wondering why faster AI isn't making them faster. They've handed individual contributors AI tools that make those individuals dramatically faster – and the team's throughput hasn't moved, because the rework lives in the seams between stories, not inside them.
The fix isn’t a better AI model. The model is fine. The fix is giving AI the product context your team already carries in its head and capturing the implementation context that’s currently leaking out of every sprint into Slack threads and individual memory.
Atono creates that connected layer alongside Jira or Linear, making the context above and below the story readable to AI and to the next person who picks up the work. The ticketing tool was never going to do that. It wasn’t built for it.

I want to be straight about something.
We do not have this fully solved. We caught the 60% problem when we started comparing our AI-generated stories against the Glossary, and the result was uncomfortable. The most valuable tool we shipped this year is the one that told us 60% of what we'd written was wrong. We are still finding edges. We are still adding types of product context – personas, customer journeys, business rules – beyond the Glossary. Some of it works first try. Some of it doesn't.
But I am confident about the shape. The unit of AI input shouldn't be the story. It should be the story plus what's above it plus what's below it – repeatable, refreshable, reviewable, permissioned – and any tool that doesn't structure that context is leaving most of the value on the table. The story-as-input approach made sense in 2019. It doesn't anymore.

Right now the work above and below the story lives in heads, in Slack threads, in the morning a PM spends rewriting AI output to match the product. The cost is rework that doesn't show up on a dashboard.
If any of this matches what you're seeing – AI output that reads fine and isn't, stories that drift from the product, individual speed without team velocity – the Context Gap Report has the data underneath the pattern. 350 engineering teams. The shape of the problem at scale.
It's free. Ten minutes to read. Hopefully it gives you a useful framework for thinking about context in AI systems.

How About Teams Just Pick What Works Hero Image (1) (1)

Here's the problem engineering managers quietly live with.
One team runs Scrum because they ship customer features on fixed deadlines. Another runs Kanban because they handle support, incidents, and tech debt. A third is somewhere in between.
All three teams are effective. All three approaches make sense.
And then the CEO asks: "When will the Q2 release be ready?"
Now you're doing mental gymnastics. Different velocity models. Different planning horizons. Different definitions of "done." You can force everyone into the same methodology (and make at least one team worse), or stitch together spreadsheets and status meetings whose only job is translating between tools.
We just shipped a third option.
Atono now supports Scrum and Kanban as first-class, per-team choices — with release planning that rolls up automatically across all of them.
One release view. No spreadsheets. No reconciliation meetings. When leadership asks for a date, you have an answer that isn't a guess stitched together from three different sources.

When a team creates a workspace in Atono, they choose how they work. That choice shapes their experience — views, metrics, and planning cadence — without breaking cross-team visibility.
Scrum teams get:

Sprint planning directly in the backlog

Story points and sprint capacity at a glance

Burndown and velocity that surface problems early

Kanban teams get:

Flow-based boards with WIP limits

Cycle time tracking

Estimated completion dates based on real throughput

Scrumban teams get structure without ceremony — sprints for planning, flow for execution.
The important part isn't that we support multiple methodologies. Plenty of tools claim that.
The important part is the rollup.
All of these approaches feed the same underlying model. You can plan a release across two Scrum teams and a Kanban platform team and see one coherent timeline — without translating anything by hand. A Scrum team's sprint commitments and a Kanban team's flow forecasts both contribute to the same release date — without you doing math in a meeting.
And when a team's work changes, their methodology can change too. No migrations. No lost history. No re-planning from scratch.

Let teams work differently without losing delivery visibility.

AI has dramatically accelerated individual developers. Features that took a week now take days. Prototypes appear overnight. But team throughput often stays flat — or gets worse.
We call this the AI productivity paradox: individuals move faster while coordination breaks down.
Someone finishes early and waits on another team. Dependencies surface too late. Planning assumptions collapse. Some teams respond by tightening sprint discipline. Others abandon timeboxes entirely in favor of flow and WIP limits.
Both approaches can work. What doesn't work is letting your tool dictate the answer.

Some tools do exactly that. Linear, for example, has been explicit: flexible workflows create chaos at scale. They're not wrong — Jira graveyards are real.
But they overcorrect. Linear decided continuous flow is the right way to build software, even calling user stories a "cargo cult ritual."
That's a bold stance when most teams still use Scrum in some form — not out of nostalgia, but because they operate under fixed deadlines, regulatory constraints, or cross-functional release cycles. At the same time, ops and platform teams genuinely thrive with continuous flow.
When a tool tells you how software should be built, it's making assumptions about your constraints. Those assumptions might fit — or they might be disastrously wrong.
We'd rather ask a simpler question: How does your team actually work?
And then support that — without breaking everything else.

We're not building another infinitely configurable system. That's the Jira trap.
Atono is opinionated where it helps:

Bug triage has a default workflow

Stories connect to customer outcomes

Feature flags live with planning, not in a separate tool

What we're not opinionated about is how your teams coordinate their work. Scrum or Kanban is your call. We support both fully because that choice belongs to the people doing the work.
There's a difference between saying "here's a better way to triage bugs" and saying "the way you plan is wrong." We aim for the former.

One release view across mixed methodologies

No manual translation between velocity and flow

Team autonomy without sacrificing predictability

Methodology changes without migrations or rework

In short: less coordination tax, more signal.

If you're managing teams that work differently — and tired of being the human integration layer between teams, tools, and methodologies that refuse to line up — we built this for you.

Plan, build, deploy, and measure in one unified workspace.

Analytics Tool Doesnt Know What You Shipped Hero Image

You shipped the feature six weeks ago. The launch email went out. Engineering has moved on. The PM who owned it is two stories deep into something else. And someone asks the question that, by all rights, should have a clean answer:
"How's it doing?"
You open the dashboard. Adoption looks okay. Retention is... mixed? The chart goes up, then flattens. You honestly can't tell if this is what success was supposed to look like, because the target you set three months ago was "good adoption" and that's not a number.
Previously I argued that your analytics tool doesn't know what you shipped – it knows what users did, but not why you built it or what you expected to happen. That's the structural problem. But there’s another operational problem that lives on top of it:
Most PMs don't actually know what to measure when a feature ships.
Not because we lack tools. We have Mixpanel and Amplitude and Pendo and Heap. We have dashboards. We have funnels. We have cohort views.
What we lack is a clear answer to two questions:

What should I be measuring for this feature?

When the data comes in, how do I read it?

The question “how’s that feature performing?” assumes your team has already defined what "performing well” actually means. Most teams don't. They have charts. They don't have judgments.
Let's fix that.

The default metric for every shipped feature is some version of "is anyone using it?" Adoption percentage. Daily active users. Total events fired.
These tell you the feature exists in the world. They don't tell you whether it's working.
Here's the test. Your feature is being used by 312 users this week, up from 187 last week. Is that good?
If your honest answer is "I don't know, it depends," you're in the same place as most PMs I talk to. The number is real. The judgment is missing.
A feature can have rising adoption and still be failing. Users try it, find it doesn't solve their problem, and don't come back. The chart goes up; the feature dies. By the time retention shows the failure, you've already moved on to the next thing.
The reverse is also true. A feature can have low adoption and still be successful – for the small audience it was meant for. The dashboard looks weak; the strategy is sound.
The metric without the context is noise.

For every feature you ship, you should be tracking five things. Not all of them come from dashboards. Some are decisions you make in advance.
1. Adoption rate. The percentage of eligible users – the ones who could plausibly use this feature – who try it within the first 30 days. The denominator matters more than people think. Measuring against all users hides whether the feature is reaching its target audience.
2. Activation rate. The percentage of eligible users who hit the value moment, not just the first click. Activation is the difference between "tried the saved filter" and "saved a filter and came back to it." Without activation, adoption is a vanity metric.
3. Retention curve. What percentage of activated users return in week 2, week 4, week 8. The shape matters more than the number. A retention curve that flattens is a healthy feature. A retention curve that decays toward zero is a feature that didn't earn its place.
4. Depth of use. How much of the feature's functionality is actually being used. If you shipped a feature with five options and 95% of users only use one, you have a depth problem. The other four options are tax.
5. Outcome correlation. Whether the engagement you're seeing actually moves the metric the feature was built to move. Adoption can be high, retention can be solid, and the feature can still fail this test.
Three things to notice about this list. It contains no vanity metrics – no total event count, no raw DAU, no page views. It requires you to know what you were trying to do before the feature shipped. And it's not what most analytics dashboards default to. Which is why most teams don't measure these by default.

The single highest-leverage thing a PM can do for feature engagement measurement happens before the feature ships, not after.
It's this: write down what success looks like in numbers, against the original story.
Not "we expect good adoption." Numbers. Ranges. Targets.

Adoption: we expect 15–25% of eligible users to try this within 30 days

Activation: of those, 40–60% to hit the save-and-return moment

Retention: week-4 retention of activated users above 35%

Depth: 60%+ of users to use at least three of the five options

Outcome: filter re-application time drops by 30–50%

You will be wrong about some of these. That's the point. The ranges are hypotheses. The numbers are what makes "is it working?" a question with an answer.
Three rules for setting baselines. Set ranges, not point estimates. "20% adoption" is a target you'll either miss by a hair or claim victory on by accident. "15–25% adoption" is a target you can read against. Write them down before launch. Pre-launch targets are honest. Post-hoc targets bend to whatever the data already shows. Add them to the story. The story is where the work originated. The targets belong with the story, not in a separate dashboard.

Once the feature is live, the data doesn't all arrive at the same time. Different metrics tell you different things at different points.
At 30 days, read the adoption shape. Is the curve rising, flattening, or already declining? Are you reaching the right audience? If adoption is below the low end of your range at day 30, the feature isn't reaching its target. The fix is rarely "more marketing." It's almost always "wrong audience, wrong moment, or wrong value framing."
At 60 days, read retention and depth. First-time use is mostly novelty. Week 4–8 retention tells you whether the feature actually solves a problem worth coming back for. Depth tells you whether users are finding the value or stopping at the obvious surface. Both are leading indicators of outcome.
At 90 days, read the outcome. This is where you find out whether engagement moved the metric the feature was built to move. The features that adopt well, retain well, and have no outcome impact are the most expensive features in your product. They feel like wins, but they aren't.
A note on patience: PMs who check engagement dashboards weekly and demand answers in two weeks tend to make worse decisions than PMs who check at 30/60/90 with discipline. You can't read a retention curve in week one. You can read it in week eight.

At 90 days, you owe the team a decision. Usually it’s one of three.
Working. The feature hits its adoption range, has a healthy retention curve, and shows measurable outcome impact. The decision is to maintain and consider expanding. Most PMs underweight this case – they keep tweaking a feature that's already working. Don't.
Iterate. The feature hits adoption but fails on retention or depth. Users try it and don't come back. This is the most common case, and it's the one most worth investing in. The diagnostic is: do you understand why they don't come back? If yes, iterate. If no, find out why before you iterate.
Kill. The feature fails adoption and there's a clear opportunity cost on the roadmap. This is the hardest call. The instinct is to give it more time, more marketing, more polish. Don't, if the data is honest. The cost of running a dying feature isn't just maintenance – it's the team's attention, support burden, and the implicit signal to users that this thing matters.
Kills are rare. Most teams iterate things they should kill. The 90-day discipline forces the conversation that "let's give it another quarter" would otherwise avoid.

Everything above is the right answer. Most teams can't do it.
The five metrics live in your analytics tool. The original targets live nowhere – in someone's head, maybe in a Confluence page, possibly in a Slack thread. The story that produced the work is in Jira and has been archived. The decisions about why this feature was built the way it was are scattered across three tools and two people, one of whom has left.
So when you sit down for the 90-day read, the right answer requires reassembling four things from four different places. Most PMs don't do this. They skip the read. The decision gets made implicitly by what comes onto the roadmap next.
The five-metric framework is correct. The reason it doesn't get used is structural: nothing connects the metric to the original intent.

This is where the Atono argument lands.
The reason we built Living Stories isn't to make stories look prettier. It's to make the story the place where the original intent, the targets, the engagement signal, and the outcome data all live together – for the life of the feature, not just until ship.
When the targets you set pre-launch attach to the story, the 90-day read doesn't require reassembly. You open the story. The targets are there. The engagement data is there. The decision context – why you built it, what audience you were aiming at, what trade-offs you accepted – is there.
Summarized graphs that answer "how's this feature doing?" against your story doesn't have to guess what "doing well" means. The targets are explicit. The benchmark is your team's, not a generic one. The output is the actual judgment you would make if you had a free Monday to reassemble four tools.
This isn't a dashboard win. It's a decision-velocity win. You move from "let me look into that" to "here's where it stands" – for every shipped feature, every week.

A practical sequence, regardless of tooling:

Pick one feature shipping in the next 30 days. Write down the five metrics with ranges, before launch.

Set a 90-day review on your calendar now.

At 90 days, run the read. Make a working / iterate / kill call, out loud, with the team.

After three of these reviews, audit how often the call you made was the right one in hindsight.

Do this for one quarter and the practice sticks. The hard part isn't the metrics. The hard part is committing to the read before the data exists.
For teams that want this connected to the work itself – targets attached to stories, signal flowing back to the story that produced it, showing you the results of what your team meant by "success" – Atono is built around exactly this. Get started free or book a 30-minute tour.
Shipping features is expensive. Not learning from them is worse. Measuring without judgment is the most expensive version of all.

It's 9:47 AM and Marcus is already behind.
He's got the Jira tab open, but the story he's updating needs context from a Slack thread that's now buried under 200 messages. The designer pinged him in Figma comments about the same feature. The PM wants a status update—but in Asana, not Jira, because "that's where leadership looks." And somewhere in LaunchDarkly, there's a feature flag he needs to verify before the 10:00 standup.
He hasn't written a single line of code yet.
This is what "tooling" looks like for most product teams. Not acceleration. Drag. Every click, every context switch, every "wait—where's that doc?" adds friction that compounds across your entire organization. And the real cost isn't hiding in your software budget. It's in the hours your team spends being the glue between systems that were supposed to help them move faster.
The best product teams work side by side, solving problems together. But how do you work side by side when your tools are scattered across eight different browser tabs?

Here's the thing about SaaS pricing: the seat fee is a misdirection. What looks like $10 here and $20 there adds up to something much uglier when you run the real numbers.
Your Jira license runs somewhere between $8 and $17 per seat depending on tier. Then there's LaunchDarkly—what looks like a simple per-seat model on the pricing page often balloons into $30-50K annually once your team actually uses it at scale. Layer on TestRail for QA at roughly $35 per user, an analytics platform like Amplitude or Mixpanel that easily hits $50+ per head, and the "backup" project management tool someone added because Jira's interface was making everyone miserable.
For a 40-person team, you're staring at $58,000 to $68,000 in licensing alone. At 75 people? North of $100K. And that's before the real cost kicks in.
That’s the comparison to make when looking at Atono's pricing: not one seat fee against another, but the cost of the tools and coordination it can bring together.
The license fees? They're the tax you can see. The tax you can't see is what happens when Sarah, your senior engineer, needs context from three different systems before she can write her first line of code. Research from Gloria Mark at UC Irvine found that it takes an average of 23 minutes and 15 seconds to fully refocus after switching contexts. Sarah's morning involves at least four context switches before standup. That's nearly two hours of cognitive recovery time—before lunch.
Multiply that across your team. That six-figure distraction tax is hiding in plain sight, disguised as "collaboration."

Status syncs. Tool hopping. Slack archaeology. None of it moves your product forward. The average product leader spends 8-12 hours per week just moving information between systems. If your fully loaded cost is $150K annually, that's $35,000 per year you're paying someone to be a human API. For a team of 40? That's over $500,000 in productivity loss, every single year—and that's a conservative estimate. Here's the irony that should sting: AI was supposed to fix this. A field study of nearly 5,000 developers at Microsoft, Accenture, and a Fortune 100 company found AI coding assistants like GitHub Copilot drove 26% more completed tasks. But research from Faros AI found that teams with high AI adoption see PR review times increase by 91%—the bottleneck just moved downstream. Individual acceleration without coordination infrastructure means more PRs stacking up, more context that needs syncing, more Slack threads spiraling into oblivion. The AI productivity paradox isn't about the AI. It's about the fact that faster individuals create more coordination overhead, and your fragmented tools can't handle it.Teams who've consolidated to unified platforms report spending significantly less time in status sync meetings—one common pattern we see is teams eliminating their weekly "tool sync" standup entirely once status is visible in one place. Not because they're working less—because they're finally working together, in the same place, with the same context. There's a reason the quiet migration to unified platforms is accelerating. When work, context, and coordination live together, velocity follows.

Let's get concrete. Here's what changes when everything lives in one place.
Planning happens with context intact. Product writes stories with acceptance criteria. Engineering adds technical notes and estimates based on real cycle time data—not guesses. Design links mockups. All in the same place, visible to everyone who needs it. No one asks "where's the latest spec?" because there's only one place it could be.
Developers control their own feature flags. No tickets. No waiting. No separate tool with its own login and its own mental model. They flip flags in dev, test, and production directly from the story they're working on. When flags live with stories, the "which flag controls this feature?" confusion disappears. Teams tell us this alone eliminates a category of deployment mistakes they used to chase regularly.
Bug triage happens before work hits the backlog. Engineering managers review reported issues with full context—severity, risk rating, related stories—and only well-understood, actionable bugs make it to the team. No more "where did this come from?" in standups. No more archaeological expeditions through month-old Slack threads.
Cycle time tracking is automatic. You see exactly where work slows down in your workflow. Spot blockers early with staleness indicators based on your team's actual historical patterns, not arbitrary thresholds someone picked because it felt right.
Quality becomes shared, not handed off. QA sees what's coming, what's controlled by flags, what's deployed where. They add test status to stories, link bugs they find. Everyone stays aligned without a status meeting to make it happen.
And here's the part that matters most: you close the loop from problem to solution to outcome. Feature flags roll out incrementally. Product sees what's live in which environments. Analytics connect back to the stories that shipped them. You validate what worked, adjust what didn't, and carry that learning forward.
The difference isn't subtle. In Atono, bulk updates, flag changes, and status transitions happen in context—without opening five tabs and losing your train of thought. We built it this way because we use it every day.

Empowered product teams rest on four pillars: tackle risks early, focus on outcomes not output, solve problems collaboratively, and be accountable for results.Tool sprawl quietly breaks all four.Tackling risks early? Engineering feasibility lives in one tool, design usability feedback in another, product value hypotheses scattered across three more. By the time you've assembled the full picture, you've burned two weeks—and the window to pivot cheaply has closed.Outcomes over output? Most teams track story points in Jira but can't connect those stories to feature adoption without jumping through LaunchDarkly, then Amplitude, then back to the roadmap doc. So they ship and hope. Velocity becomes the goal because it's the only thing that's measurable across the tool chaos.Collaborative problem solving? When discovery happens in Notion, engineering spikes live in Linear, design iterations are in Figma, and the backlog is in Jira, you don't get collaboration. You get documentation in disappearing Slack threads and decisions that evaporate the moment the meeting ends.Accountability for results? You can't be accountable for what you can't see. When work is fragmented, accountability becomes "did you update Jira?" instead of "did this solve the customer problem?"And here's the reality that most tools ignore: the majority of your team's work is production software—maintaining, extending, and improving existing products rather than building from scratch. Tool sprawl makes production software work exponentially harder because the context is scattered across years of accumulated tool decisions.Consolidation restores the foundation. One context, one conversation, shared accountability. It's not just operational efficiency—it's how empowered teams actually stay empowered.

ClickUp tries to be everything for everyone and ends up being mediocre at most things. Linear is elegant—genuinely elegant—but it treats everything as an issue. Your feature story, that typo bug, and the customer request all look the same, which means you lose the semantic meaning that makes prioritization possible. Monday is task management dressed up as product tooling.
Atono is purpose-built for cross-functional product teams. We've been using it to build Atono for over a year—eating our own cooking daily.
Living Stories, not static tickets. Stories in Atono maintain context through the entire lifecycle—from discovery through deployment to analytics. They evolve as your understanding evolves. Linear flattens everything into issues; we give each work type its own purpose-built workflow.
Built-in feature flags developers actually control. No separate LaunchDarkly contract to add feature flags bleeding $30-50K annually. Flags live in the story, visible to product, QA, and engineering. Developers deploy and roll out without asking permission or filing a ticket.
Purpose-built objects. Stories ≠ bugs ≠ issues. Each has its own workflow, its own context, its own purpose. No more forcing everything into generic "issues" and losing meaning in the translation.
Workflow intelligence, not just workflow automation. Cycle time breakdowns show where work actually gets stuck. Estimated completion dates based on your team's real delivery patterns. Staleness indicators that adapt to how your team works—not arbitrary rules that trigger false alarms.
We're not trying to replace Slack or replicate your email. We integrate with the tools that actually add value and replace the ones that are dragging you down. The goal is simple: reduce the friction, keep the focus, ship without the stress.
If you're still weighing which individual tools to consolidate away from, our tool-by-tool comparison breaks down how Atono, Jira, Linear, and Shortcut actually stack up against each other.

Here's what consolidation looks like when you run the numbers honestly.
On the cost side: You're replacing 5-8 tools with one platform. For that 40-person team spending $122+ per user across fragmented tools? Consolidating drops your licensing to roughly $25 per user. That's $46,000 in savings annually—real dollars you can redeploy to hiring, or let fall to the bottom line. At 75 people, you're looking at nearly $90K per year. And that's just the licensing. The productivity recovery is harder to measure precisely, but teams consistently report getting 30% of their coordination time back.
On the operational side: Fewer status meetings because status is visible. Faster onboarding because there's one system to learn, not ten. Less "meta-work"—the work about work that makes everyone feel busy without making progress.
On the strategic side: Ship in days instead of sprints. Predictable velocity based on real data instead of gut feel. Scale your team without breaking your process—because adding people to a fragmented tool stack creates exponential coordination overhead, while adding people to a unified platform creates linear overhead.

Every head of product reading this is thinking the same thing: "Sure, but the switching cost..."
Fair question. Here's the honest answer.
Data migration is fast. Import from Jira takes about 5 minutes. Your stories, bugs, and history come with you. You don't start from scratch or spend three months in "migration mode."
Your workflow doesn't have to change. Atono adapts to how your team works. You're not learning a new process—you're doing your existing process in one place instead of eight. The concepts translate; the clicks don't.
Start small, scale when ready. The free tier lets you try with one team before rolling out broadly. See the difference in week two, not month six. Expand when you're confident, not when a sales rep pressures you.
No vendor lock-in. Your data stays yours. Export anytime. We're not holding it hostage because we don't need to—we'd rather earn your renewal than trap you into it.
The teams that wait to consolidate aren't avoiding risk. They're paying the coordination tax every single sprint while they wait. That's not caution—that's compounding cost.

More than 300 product teams have adopted Atono since we launched in July—without a sales team pushing them there. They're not switching because consolidation is trendy. They're switching because they're tired of burning sprints on coordination overhead that doesn't move their product forward.
The hardest part isn't switching tools. It's admitting the old ones were slowing you down.
What's your tool sprawl actually costing?
Here's a quick framework: Add up your annual spend on project management, feature flags, test management, and analytics. Then estimate the hours per week your team spends syncing information between those tools—multiply by your average hourly rate and 52 weeks.
For a 40-person team, we typically see:

Tool licensing: $58,000–$68,000/year

Coordination tax: $400,000–$500,000/year (at 8–10 hrs/week across the team)

Total drag: $450,000–$570,000/year

Want to see how Atono handles the workflows driving that cost? Book a 20-minute walkthrough. We'll show you exactly how Atono handles planning, feature flags, testing, bug tracking, and velocity intelligence—so you can decide if it fits how your team actually works.

Why AI Tools Create Coordination Chaos

You rolled out Copilot for devs. Midjourney for design. Claude for docs. Jasper for marketing. Cursor for code review.
Six months later, your team's faster individually, but somehow shipping isn't any faster.
After 170+ conversations at SaaStock, we kept hearing the same story: teams aren't struggling with individual AI tools. They're drowning in the coordination chaos between them.

McKinsey estimates AI could add $4.4 trillion annually to corporate profits. Three-quarters of executives expect AI to cause significant disruption within three years. Your board expects those gains.
But here's your reality:
Month 1: "This AI coding assistant is incredible!" Month 3: "Wait, which version did the AI generate?" Month 6: "Nobody knows what anyone's building anymore."
More than 80% of organizations report no tangible impact on enterprise-level EBIT from their AI use. The math breaks because AI promises assumed individual velocity equals team velocity. But when everyone accelerates independently, you don't get faster delivery. You get chaos.

1. The context multiplication problem

60% of enterprise AI investments still come from innovation budgets—meaning teams are buying tools without coordination. Each creates its own bubble:

Cursor understands your codebase

Claude knows your conversations

Copilot learns your patterns

Jasper tracks your brand voice

Perplexity holds your research

None of them know what the others know. Every switch costs focus. Every transition loses information. Your AI tools made everyone faster. Unfortunately, they didn't make anyone closer.

2. The velocity mismatch crisis

Developers using GitHub Copilot complete 26% more tasks (Cui et al., 2024). But look at the complete picture:

<colgroup><col style="width: 33.2421%;"><col style="width: 33.2421%;"><col style="width: 33.2421%;"></colgroup>

Role

Speed with AI

Business Impact

Developers

13-22% more pull requests per week

Ship before specs are ready

Designers

5x faster iterations

Create for outdated requirements

PMs

Same planning velocity

Can't validate AI-generated work

QA

Standard testing speed

Backlog grows exponentially

Only 19% of executives report revenue increases over 5% from AI, and just 23% see any favorable change in costs.

3. The enterprise-scale coordination debt

Traditional handoffs were already painful. Add AI, and they become impossible:

That elegant solution your developer's AI generated? 25% of customer service requests now involve confusion from AI-generated features

71% of organizations use AI in marketing and product development—but they're not coordinating

Fewer than 10% of AI use cases make it past pilot stage

Every AI-assisted decision made in isolation becomes coordination debt. 36% of C-suite executives report no change in revenues despite AI investment—they're paying interest on that debt.

While you wrestle with coordination, AI leaders are capturing productivity gains equivalent to 9% of industry revenue in tech sectors. The AI productivity paradox is real, but it's not inevitable.
Only 1% of companies believe they've reached AI maturity. The 99% are stuck in coordination chaos. The difference? The 1% solved coordination before acceleration.
Your choice is simple:

Keep adding AI tools and watch productivity stagnate

Build unified workflows that turn AI chaos into competitive advantage

The $4.4 trillion promise is still achievable. But only for teams who understand that in the AI era, coordination is the new competitive moat.

Take Linear. Beautiful interface. Lightning-fast. Keyboard shortcuts for everything. Their users love the speed. But speed isn't your problem anymore.
"Linear is great for tracking issues," one VP Engineering told us at SaaStock, "but it doesn’t help us coordinate our AI work."
Why? Because faster issue tracking doesn't fix context multiplication. A beautiful interface doesn't prevent velocity mismatches. Being 10x faster than Jira doesn't help when your real problem is that team members are operating in different AI-accelerated realities.
Linear optimized for human-speed workflows. But when your developer generates complete features in 30 minutes while your PM needs 3 days to verify requirements, a faster ticketing system won't help.

AI high performers—organizations where at least 20% of EBIT is attributable to AI—operate differently. They're not using better individual tools. They're using unified workflows that maintain context across AI-accelerated work.
Some teams call this "workflow intelligence"—the ability to maintain context as work evolves across different speeds. Think of it like stories that stay alive through the entire journey, not tickets that freeze requirements in time.

From Tool Chains to Living Context

AI laggards: Tool A → Tool B → Tool C → Tool D Result: Context lost at every transition, coordination friction prevents breakthrough gains
AI leaders: One unified workflow where context flows naturally Result: 60%+ potential productivity gains and millions in annual savings
Think of it like this: Instead of scattered around 15 different tools, your team gathers around a shared campfire. Everyone sees the same flame, contributes to the same conversation, moves toward the same goal.

From static tickets to evolving stories

Traditional tickets freeze requirements in time. But in the AI era:

Requirements clarify as AI shows possibilities

AI can generate a greater variety of design candidates than previously possible

User feedback demands quick pivots

The breakthrough? Stories that evolve with your work, maintaining context as specs mature, code develops, and features ship. No more archeology expeditions to understand why something was built.

The ROI reality check

92% of companies plan to increase AI investments, but without solving coordination:

For most functions, AI delivers cost reductions—but not at enterprise scale

Organizations report strong individual productivity but struggle with collective gains

Enterprises need to critically look at redefining job roles around AI collaboration

Here's what coordinated AI acceleration actually looks like at a Fortune 500 financial services firm:

Without workflow intelligence:

PM writes spec in Jira (2 hours)

Dev switches to IDE with Copilot (loses context, 30 min)

Dev switches to LaunchDarkly for flags (loses more context, 45 min)

QA switches to TestRail (reconstructs context, 1 hour)

Analytics in Mixpanel show problems (nobody remembers why, 2 hours debugging)

Total coordination overhead: 6.25 hours per feature

With workflow intelligence:

PM writes evolving story in unified workspace

Dev sees specs, codes, and controls deployment in same context

QA tests with full visibility of intentions and implementation

Analytics feed back to the same story for continuous learning

Total coordination overhead: 30 minutes per feature
Same AI tools. Same team. Organizations implementing unified workflows report 20-40% time savings and 30-50% backlog reduction.

An engineer at a 500-person SaaS company walked me through his AI setup last quarter. CLAUDE.md in every repo. A prompts/ folder with thirty-seven markdown files. A custom shell wrapper that read which directory he was in and injected the matching product context. A small harness that pulled definitions from the team's Confluence into Claude Code. He showed me all of it because he was proud of it. He should be – it's good work, and his velocity is real.
Then I asked him: how many other engineers at the company have something like this?
He didn't know. Probably most of them. Probably all different.
It's not a one-off. Every time I've seen AI tooling running at scale – at SaaS companies, at enterprises – the shape is the same. The details vary. The pattern doesn't. Two hundred engineers, each running their own version of the same thing. None of it shared, none of it audited, none of it durable. When that engineer takes another job, his AI workflow goes with him – his prompts, his harness, the accumulated decisions about how to talk to AI tools about this product. All of it leaves in a laptop bag, and the next senior hire spends three months rebuilding it.
That's what's actually happening at most Fortune 1000 non-tech companies right now. It isn't on a slide deck. It isn't in the CIO's plan. It's the AI posture you have whether you wrote one down or not – and increasingly, it's the answer you owe when the board, the CIO, or the audit committee asks how AI is governed at the company.
This piece is for the people who own that problem – VPs of Engineering, Heads of Platform, Heads of Developer Experience. The engineers building their own AI scaffolding aren't doing anything wrong. They're doing exactly what they should be doing given what they have. The question is what to do at the org level so what works for one engineer keeps working when there are five hundred of them.

At five engineers, the personal-prompt-library model works. Everyone knows everyone. If Marco writes a sharp pricing.md for the billing service, it's in everyone else's repos by Friday. Slack carries the context. The team holds the product in its collective head, and AI tools work fine because the humans are still doing the integration.
At fifty engineers, the cracks show. Marco's pricing.md is now in nine versions across five squads. The platform team has its own. The mobile team has theirs. When the pricing model changes – and it always changes – six of the nine don't update for weeks. Engineers hit each other's stale context and don't know it. The AI generates code that looks correct against an old definition. The PR ships. Production catches it three sprints later.
At five hundred engineers, the model has stopped meaning anything. Every onboarding engineer rebuilds context that already exists somewhere. Every prompt is a fork of someone else's prompt. Every agent harness is a slightly different hand-rolled MCP client. Nobody can answer the basic governance questions. Who decided what "active subscriber" means for AI-generated code? Where does that definition live? Who's allowed to change it?
In most enterprises, the answer is some version of "I'd have to ask around."
This is the part that doesn't scale. Not the AI tools – those are fine. The scaffolding underneath them. Engineers built it on laptops, in personal Notion pages, in team wiki spaces, because nobody gave them anywhere else to put it. They built it because the work needs it. The same way shadow IT happened in 2010, AI scaffolding is happening now. The fix isn't to take it away. The fix is to give it somewhere governed to live.

Four words for what AI artifacts at scale need to be. Every enterprise engineering org I've talked to nods at all four and has none of them.Repeatable. Two engineers in two parts of the codebase, working on related features, ask their AI tool the same question about the product. They get the same answer. Today, in most enterprises, they don't. One has a stale .md from January. One has a fresher version from April. One has nothing and is going off the Jira ticket title. The AI generates three subtly different implementations of "subscription renewal," and the deltas don't surface until something breaks in QA.Updated. When the product manager decides "active subscriber" now excludes paused accounts, that change has to propagate. Not as a Slack announcement nobody reads. Not as a wiki edit that doesn't reach the AI tools. The next AI session – anyone's – uses the new definition. The engineer doesn't have to remember to refresh anything.Controlled. Product context doesn't live in scattered files where changes are impossible to track. When a definition changes, you can see what changed, who changed it, and when. If an update isn't right, it can be corrected or undone. Both the context itself and what gets built from it remain traceable over time.Permissioned. Shared knowledge needs clear stewardship. Not everyone is responsible for maintaining product context. Permissioned means there are designated owners responsible for keeping the Glossary accurate, evolving it as the product changes, and managing how contributions are made over time. These four aren't a feature list. They're the bar. Anything underneath enterprise AI use that doesn't meet all four is a future incident, and probably a future audit finding. Engineers running personal scaffolding meet zero of them. Not because they're doing it wrong – because they can't meet them alone.

Atono sits alongside Jira or Linear. Engineers don't change their workflow. The PM doesn't move tools. Atono adds one layer underneath what you already have – the layer that holds the product context AI tools need to produce specs and stories that match your product. Think of it as infrastructure, not a product. Plumbing under the existing stack. The Product Glossary captures how your product works – the terminology, workflows, permissions, features, and relationships that define it. Authored, versioned, owned. When the product manager changes a definition, the change is in the Glossary, not in someone's .md. The Glossary is repeatable because everyone reads from the same place, updated because changes propagate from a single edit, controlled because changes are tracked, traceable, and reversible, and permissioned because contribution is managed rather than open to everyone.Through Atono's MCP server, AI tools can retrieve the same product context from a single source – the terminology, workflows, permissions, features, and relationships that define the product. The engineer in squad A gets the same understanding of the product as the engineer in squad B, without either maintaining local definitions, prompt libraries, or markdown files. The same MCP server also provides the work context the Glossary doesn't: stories, bugs, and the AI Context attached to them. Claude Code, Cursor, Copilot, internal agents – any connected tool can retrieve the story it's working on, read the design decisions and technical investigation the team has captured, and write back what it changed. Every action attributed to the engineer who triggered it. Every update versioned.Decisions and intent live on the stories themselves, captured during authoring and carried through to engineering via AI Context. The prompt library – the Glossary – is now infrastructure. The work history – AI Context – is now durable.Nothing displaces. Everything connects.A note on how we know this matters. When we evaluated AI-generated stories against our Glossary, 60% needed changes. That's our internal dogfooding – Atono using Atono on Atono's work. AI builds what you tell it to build. Give it better context, and you get better outcomes. The failure mode is consistent: almost right is worse than wrong. Wrong gets caught in review. Almost right gets shipped, and you find it later – usually in production, usually under load.

Three things change for an enterprise engineering org that puts a governance layer over the AI scaffolding engineers are already building.
Developer Experience improves because engineers stop being responsible for maintaining their own context infrastructure. The personal prompt library was never the work. It was the cost of doing the work. When that cost goes to zero – when context shows up in the AI session because the org maintains it centrally – engineers spend their time on the actual code. Onboarding gets shorter. Senior engineers stop being the only ones who can ship reliably against an AI tool.
Cost goes down because parallel work stops. Two hundred engineers writing two hundred versions of the same pricing.md is two hundred engineer-hours every time pricing changes. Centralizing that into a Glossary edit by a single owner is the difference between a recurring tax on the entire org and a single decision in one place.
Governance becomes possible because the artifacts AI tools depend on now sit in a place you can audit, version, permission, and own. Compliance can answer questions it couldn't answer before. Security can see what context flows into which AI session. When the board asks how AI is governed at the company, the CTO can point at a piece of infrastructure – not describe what two hundred engineers are individually doing.
Smart engineers are already building this. They're building it on laptops, in repos, in personal Notion. The work is good. The placement isn't.
Atono is the place to put it.
